Q

Define Process Discovery

A

Approach taken to objectively identify, analyze, qualify, prioritize and schedule the build of business processes for automation. Such processes are recorded and tracked in an inventory, which forms the demand pipeline.

BP’s ROM advocates that organizations must define a Process Discovery approach.

Name common pitfalls for maintaining a healthy pipeline

A
  • Not enough pipeline opportunities
  • Automating processes that don’t add enough value
  • Choosing the right opportunities to automate
  • The process is not ready and/or right for automation
  • Business benefits have changed since initial discovery
  • Discovery phase is causing a bottleneck

Q

What is the Process Discovery Framework?

A

Combination of a three-stage and pre-built customizable toolkit. Together, these allow an automation opportunity to be identified, analyzed and prioritized in a consistent, objective and repeatable manner.

Automation opportunities passing through the Process Discovery Framework must be triaged, assessed and analyzed before they reach pipeline.

Q

Define Process Triage

A
  • Educating the organization on RPA
  • Identifying the processes that are good potential candidates for automation
  • A bottom-up approach - workshops, automation requests, questionnaires …
  • A top-down approach - engaging senior leadership, department heatmaps, …
  • Candidate processes with potential will move forward for further assessment

Main goal: engage with the organization to identify opportunities for automation.

Q

Define Process Assessment

A
  • A lower level review of the candidate processes with business SME
  • Capturing process complexity, frequency and volumes
  • Considering automation potential, ease of implementation, opportunity benefit and assessing the target application
  • Approve for next stage or reject/park

Q

Define Process Analysis

A
  • Working with the process SME to further analyze the process in greater depth, to define the priority of the process for automation and ensure there are no potential blockers
  • Produce a document to take to the Governance Board (if in place) for approval -> normally Impact Assessment
  • Present the output of the process analysis to the Governance Board, or Head of RPA if no board exists, for final approval

Process Analysis Tools:
Impact Assessment template
BP Process Discovery Tool
Initial Process Analysis (IPA) template
Change record or other internal template
