A
I was brought in to lead a tech team with no experience after a leader that they adored was fired. It was pretty ugly.
The only way that I flipped that was to make sure they felt heard, have some really tough direct conversations on why I was brought in, and remove Barriers and fight for resources. And I needed to build credibility by showing them I was a helper- I could translate what they did that was complex and make it sung. And it worked.
