What technique do you use to understand each stakeholder perspective?
The CATWOE technique which helps uncover what the stakeholder values, uncover their ideas and priorities for the solution.
Explain CATWOE
Customers, people targeted by the Transformation
Actors, job titles and skills needed to implement the solution
Transformation, the end result of the solution (to be) and its processes to be implemented
Worldview, the benefits of the solution and what success will look like
Owner, the person approving the solution
Environment, constraints to consider when designing the solution using PESTLE factors
What should you start with when completing the CATWOE?
Worldview
Transformation
What else is CATWOE used for?
to understand how the stakeholder think of the solution and perform a GAP analysis
identify potential conflicts between stakeholders
identify stakeholders priorities to options & requirements
What do you do once the CATWOE is complete?
I draft the Business Activity Model for each stakeholder which will show what high-level activities are needed to be successful.
Explain the BAM and give examples
It is a visual model that builds on the Transformation of the CATWOE and shows the high-level activities and their dependencies needed to support the success of the solution. List the:
Doing activity which will be the primary business activity of the organisation or department. IE: Deliver Training.
Enabling or supporting activities and resources needed to deliver the Doing. IE: Create Training Course.
Planning activities required for the business system. IE: Decide Courses to Offer.
Monitoring activities measure the performance of Planning activities. IE: Monitor Teaching Delivery.
Controlling activities to monitor the Monitoring activities and remedial actions to take if performance falls.
Once each BAM has been designed, what do you do next?
I design the consensus BAM with the stakeholders in a workshop. There has to be 1 consensus BAM to continue the analysis and start the GAP analysis.
The consensus BAM shows the Desired To Be solution.
